SmileMD

Implemented Agile practices at SmileMD, transitioning the focus from delivering outputs to outcomes, which led to the team exceeding all strategic roadmap objectives.

01

Challenge

As a startup, SmileMD faced significant challenges with managing projects and delivering services efficiently due to the absence of a structured project management framework. The company needed a responsive and flexible approach to support rapid growth, improve service delivery, and enhance team collaboration.

02

Action

To address these challenges, I introduced and implemented Agile practices from scratch at SmileMD. Key actions included:

  • Agile Training and Onboarding: Provided comprehensive Agile training for all team members to establish a solid understanding of Agile principles, roles, and practices.
  • Forming Agile Teams: Organized cross-functional Scrum teams, clearly defining roles such as Scrum Masters, Product Owners, and Development Team members to ensure responsibility and accountability.
  • Implementing the Scrum Framework: Adopted the Scrum framework, including essential ceremonies such as Sprint Planning, Daily Stand-ups, Sprint Reviews, and Retrospectives to foster a culture of continuous improvement and iterative development.
  • Introducing Visual Management Tools: Implemented Jira as a visual management tool to make work visible, track progress, and manage the backlog effectively. This transparency helped the team identify bottlenecks and optimize workflow.
  • Continuous Improvement: Facilitated regular retrospectives to reflect on past sprints, identify areas for improvement, and implement actionable feedback, ensuring continuous enhancement of processes and practices.
  • Encouraging Pair Programming and Cross-Training: Promoted pair programming and cross-training among team members to enhance knowledge sharing, foster collaboration, and develop a versatile, well-rounded team.

Results

The implementation of Agile practices from scratch led to significant improvements in SmileMD's operations and service delivery:

  • 81% Reduction in Physician Requests: Achieved a dramatic reduction in physician requests by developing custom applications and organizing teammates around value streams. This approach ensured clearly understood decision autonomy and alignment to the company's north star.
  • 96% Reduction in Practice Requests: Led the development of custom applications that significantly reduced practice requests, streamlining operations and improving service efficiency.
  • 50% Reduction in Patient Clearing Cycle Time: Reengineered business processes and applied responsible automation to achieve a substantial reduction in patient clearing cycle time. Conducted day-in-the-life analysis for each role in the process, facilitated root cause analysis of common defects, and built a roadmap with shared ownership across all company levels.
  • Enhanced Collaboration: Improved team collaboration and knowledge sharing through pair programming and cross-training, resulting in a well-rounded and versatile team.
  • Greater Visibility: Enhanced visibility of work and progress through the use of visual management tools, leading to better planning, tracking, and accountability.
  • Higher Team Engagement: Increased team engagement and motivation by empowering team members to take ownership of their work and contribute to the continuous improvement process.
  • Improved Customer Satisfaction: Enhanced customer satisfaction through faster and more reliable delivery of services, meeting and exceeding customer expectations.
